Sales Forecasting
Sales forecasting is the process of predicting how much revenue a team will close in a given period, based on the opportunities currently in the pipeline, their stages, their values, and historical conversion patterns.
Every sales organization forecasts. The CRO needs a number for the board. Finance needs a number for planning. The VP of Sales needs a number to know whether the team is on track or in trouble. The forecast is the number everyone plans around.
And in most organizations, it’s wrong.
Not slightly off. Consistently, structurally wrong. Deals that were forecasted to close slip to the next quarter. Deals that weren’t on anyone’s radar close unexpectedly. The end-of-quarter scramble becomes routine because the forecast didn’t reflect reality, and nobody realized it until the final weeks.
The instinct is to fix this with better forecasting methodology. More sophisticated models. AI-powered prediction. Weighted pipelines. Those tools can help. But they all share the same dependency: the quality of the data they’re built on. How Forecasting Works
Most B2B sales forecasts use some combination of three approaches.
Rep-submitted forecasts
The rep looks at their deals and predicts which ones will close this quarter. This is the most common method and the least reliable. Reps are optimistic by nature. They overweight positive signals and underweight risk. A deal where the prospect said “this looks great” gets forecasted as likely to close, even if no economic buyer has been engaged and no budget has been confirmed.
Stage-weighted pipeline
Each pipeline stage has a historical close rate. A deal in stage 2 might have a 20% probability. A deal in stage 4 might have a 60% probability. The forecast multiplies each deal’s value by its stage probability and sums the result. This method is better than gut feel, but it assumes that a deal’s stage reflects its actual progress. If reps advance deals without meeting stage-gate criteria, the probabilities are meaningless.
AI and predictive models
More sophisticated forecasting tools analyze patterns across deal data, engagement signals, and historical outcomes to predict which deals are likely to close. These models can identify risk signals that humans miss. But they’re still limited by the quality of the underlying data. A model that analyzes CRM fields filled inaccurately will produce confident predictions based on bad inputs.
All three methods depend on the same thing: accurate, evidence-based information about each deal in the pipeline. The forecast is only as good as the deal data underneath it.
Why Forecasts Miss
Forecast inaccuracy is almost never a math problem. The formulas work. The models are sound. The weighted averages calculate correctly. The problem is that the inputs are wrong.
Deals are in the wrong stage
A rep moves a deal to stage 3 because they delivered a demo, but the methodology says stage 3 requires identified pain, a mapped decision process, and an engaged economic buyer. The demo happened. The qualification didn’t. The deal sits in a stage that implies more progress than actually exists, and the forecast assigns it a probability it hasn’t earned.
Qualification evidence is missing or invented
CRM fields capture what the rep enters, not what actually happened on the call. A rep can mark “Identified Pain: Yes” without having asked a single implication question. They can enter a champion’s name without that person having agreed to advocate internally. The data looks complete. The evidence behind it is thin or nonexistent.
Risk signals are invisible
A prospect who went quiet after an objection wasn’t resolved. A deal where the only contact hasn’t responded in two weeks. A competitive deal where the rep couldn’t differentiate on the spot. These are all signals that the deal is in trouble, but they don’t show up in the CRM unless someone flags them. The forecast treats these deals the same as deals with strong momentum.
Close dates are aspirational
Reps set close dates based on when they want the deal to close, not when the prospect’s buying process will actually produce a decision. When the date passes, it gets pushed. The deal stays in the forecast for the next quarter, still carrying the same probability, still counting toward coverage, still distorting the prediction.
The Qualification Connection
Every forecast failure listed above traces back to what happened, or didn’t happen, on the calls that shaped the deal.
A deal in the wrong stage is a deal where the rep didn’t ask the questions that would have revealed whether the stage criteria were actually met. Missing qualification evidence means the discovery conversation didn’t go deep enough to surface it. Invisible risk signals are objections that were deferred, competitors that weren’t addressed, or stakeholders that were never asked about.
The forecast doesn’t fail in the spreadsheet. It fails on the call. The spreadsheet just reports the damage.
This is why organizations that invest in better forecasting tools without improving deal qualification end up with the same accuracy problems, just presented in more sophisticated dashboards. Forecast accuracy improves when the data underneath the forecast reflects reality. That means deals are in the right stage because the qualification criteria for that stage were actually confirmed in a real conversation. It means CRM fields contain evidence from calls, not assumptions from reps. It means risk signals are visible because the conversations that would have surfaced them actually happened.
The organizations that forecast accurately aren’t necessarily using better models. They’re producing cleaner inputs because their reps are running better calls.
